You have to take off the half of the lower unit and get the sh a ft gear off
My dad had a ‘62 evinrude 18 hp fastwin which I still own. He struck a rock and smashed the lower unit. It was replaced with a heavy duty saltwater unit which was much heavier. The old girl still runs like a champ.
